i hc that umbrum (sombras species) are just kirin who have been in nirik form too long. basically theyve become so consumed by a negative emotion (hatred, greif, etc) that they havent been able to return to their kirin form and they “burn out”, becoming beings of smoke and shadow rather than flame. they can be reformed with therapy and stuff, but depending on how long theyve been an umbrum, they might not be able to return to their healthy kirin forms.

this is the case with sombra–he has been an umbrum for like. thousands of years. so even after being reformed he retains that form
